Driver shaft weight, flex and loft tested
“The shaft is the engine of the golf club.”
It is one of the most repeated phrases in golf equipment.
The idea suggests that the shaft is the main force behind how a club performs. Change the shaft, and the entire ball flight should change with it.
But is that really what happens?
At EP Golf Studios, we tested some of the most dramatically different driver shafts we could find to see how much shaft weight and construction actually influence performance.
Matt began with his gamer shaft, the Mitsubishi Diamana WB 63X, before testing:
A 100g stiff steel shaft
An ultra-light 40g stiff graphite shaft
Ross then repeated the test using his gamer, the Fujikura Ventus Black 5X.
Finally, we made another important change: instead of swapping shafts again, we moved into an 11-degree driver head to compare the effect of loft against the effect of dramatically different shaft specifications.
Using the Foresight Sports GCQuad, we analysed:
Club speed
Ball speed
Launch angle
Spin rate
Carry distance
Total distance
Dispersion
The aim was not to prove that shafts do not matter.
Premium shafts absolutely have a role in feel, timing, consistency and helping golfers deliver the club effectively.
The real question was whether golfers sometimes place too much emphasis on the shaft while overlooking other factors that may influence driver performance more directly.
Is the Shaft Really the Engine of the Golf Club?
The phrase is memorable, but it can also oversimplify how golf clubs work.
A shaft does not create speed independently.
The golfer creates the movement. The shaft responds to that movement and can influence how the club feels and how consistently the golfer delivers the head.
The shaft can affect:
Timing
Tempo
Strike location
Clubface control
Feel
Confidence
Consistency
Delivery pattern
Those effects can influence launch-monitor results.
However, the shaft is only one part of the complete driver system.
Driver performance is also shaped by:
Clubhead design
Head loft
Centre of gravity
Face angle

The test was designed to separate perception from measured performance.
The Driver Shafts Used in the Test
The shaft comparison deliberately used extreme specifications.
Rather than comparing two similar premium graphite shafts, we tested options with large differences in weight and construction.
Mitsubishi Diamana WB 63X
Matt began with his gamer shaft, the Mitsubishi Diamana WB 63X.
Because it is his normal setup, it provides the baseline for how he expects the driver to feel and perform.
A gamer shaft has another important advantage in testing: familiarity.
The golfer already understands its:
Weight
Timing
Feel
Balance
Response during the swing
That familiarity can influence how consistently the golfer delivers the club.
100g Stiff Steel Shaft
The 100g steel shaft represents a dramatic departure from a modern driver setup.
It is much heavier than the graphite shafts typically used in contemporary drivers.
Testing such a heavy shaft helps answer several questions:
Does more shaft weight reduce club speed?
Does extra weight improve control?
Does steel dramatically change launch or spin?
Does the heavier setup improve or damage strike consistency?
Can a golfer still produce useful driver performance with an extreme shaft?
The purpose was not to recommend a steel driver shaft.
It was to make the comparison large enough to reveal how much the shaft alone changes the outcome.
40g Stiff Graphite Shaft
At the opposite end of the spectrum was an ultra-light 40g stiff graphite shaft.
A lightweight shaft may help some golfers move the club faster.
It may also change:
Tempo
Timing
Strike pattern
Balance
Perception of the clubhead
Overall control
The 40g shaft provides a clear contrast with the 100g steel option.
If shaft weight alone transforms driver performance, this comparison should make that difference visible.
Fujikura Ventus Black 5X
Ross repeated the process using his gamer, the Fujikura Ventus Black 5X.
Again, the gamer acts as a familiar baseline.
Using two golfers is important because golfers can respond differently to the same equipment.
A shaft that changes one player’s delivery may have much less effect on another.
That is one reason shaft fitting cannot be reduced to a universal flex or weight chart.
What Does Shaft Weight Do?
Shaft weight can influence how the club feels and how the golfer moves it.
A lighter shaft may allow some players to create more club speed.
A heavier shaft may help others improve rhythm, awareness of the clubhead or strike consistency.
However, those outcomes are not guaranteed.
Potential Effects of a Lighter Shaft
A lighter driver shaft may:
Reduce total club weight
Make the club feel easier to accelerate
Help some golfers increase club speed
Change transition timing
Affect strike consistency
Reduce the golfer’s awareness of the clubhead
Some golfers immediately gain speed with a lighter shaft.
Others lose control or alter their delivery enough that any speed gain is cancelled by poorer contact.
Potential Effects of a Heavier Shaft
A heavier shaft may:
Reduce club speed for some golfers
Improve rhythm
Create a stronger sense of where the club is
Stabilise timing
Improve or worsen strike depending on the player
Increase physical effort
Some golfers feel more controlled with additional weight.
Others find the club difficult to move efficiently.
The best shaft weight is therefore not automatically the lightest or heaviest option. It is the weight that helps the golfer produce the most repeatable delivery and best overall results.
Does a Lighter Shaft Create More Distance?
A lighter shaft can produce more club speed, but more club speed does not automatically produce more distance.
Distance depends on how efficiently the speed is transferred to the golf ball.
A golfer could swing the 40g shaft faster but strike the ball less consistently.
That could lead to:
Reduced ball speed
Less predictable spin
Poorer launch
Wider dispersion
Lower average carry
The best result is not necessarily the fastest swing.
It is the combination that produces the strongest average ball speed, carry and dispersion.
This is why launch-monitor testing should compare more than clubhead speed.
Does a Heavy Shaft Improve Control?
A heavier shaft is often associated with control.
That can be true for some golfers, particularly when the extra weight helps improve rhythm or awareness of the clubhead.
However, weight alone does not create accuracy.
A shaft that is too heavy may cause:
Reduced speed
Fatigue
Changes in sequencing
Poorer strike
Compensations during the swing
Control comes from how the golfer responds to the complete club.
A heavier shaft may help one player and hinder another.
Steel vs Graphite Driver Shafts
Modern driver shafts are overwhelmingly graphite because graphite allows manufacturers to create a wide range of weights, bend profiles and feel characteristics.
Steel is heavier and is rarely used in modern drivers.
The comparison between a 100g steel shaft and 40g graphite shaft is useful because it creates an extreme test of shaft construction and weight.

A steel driver shaft may feel:
Heavier
More rigid
Less responsive
More demanding to accelerate
Very different from a modern graphite setup

A graphite shaft can be designed across a much wider range of:

The key point is not that graphite is automatically better in every measurable category.
It is that graphite offers far more flexibility for fitting modern drivers to different golfers.
Does Shaft Flex Control Launch and Spin?
Golfers are often told that a softer shaft launches higher and spins more, while a firmer shaft launches lower and spins less.
That may happen for some players, but flex does not directly create a guaranteed ball flight.
The golfer’s response to the shaft changes the delivery.
A shaft may influence:
Dynamic loft
Face angle
Strike location
Club path
Timing
Those delivery changes can then alter launch and spin.
The shaft does not independently decide the launch angle or spin rate.
This is why two golfers can use the same shaft and produce completely different results.
Why Flex Labels Can Be Misleading
Shaft flex is not standardised across the golf industry.
One manufacturer’s stiff shaft may not behave like another manufacturer’s stiff shaft.
Two X-stiff shafts can differ in:
Weight
Torque
Tip stiffness
Mid-section stiffness
Butt stiffness
Balance point
Overall bend profile
The flex label gives only a limited description.
A golfer should not assume that every stiff or X-stiff shaft will produce the same feel or performance.
The full shaft profile matters far more than the single letter printed on it.
Premium Shafts: What Are Golfers Paying For?
Premium shafts are often marketed using claims around speed, stability, launch and spin.
They can absolutely provide value, but that value is not always a dramatic distance increase.
A premium shaft may help through:
More suitable weight
Better feel
Improved timing
Greater strike consistency
Tighter dispersion
More predictable delivery
Confidence at higher swing speeds
For some golfers, those improvements can lead to more distance.
For others, the main benefit may be consistency rather than raw yardage.
The correct question is not:
“Is this shaft expensive enough to perform better?”
It is:
“Does this shaft help me deliver the club more effectively than the alternatives?”
Why Feel Still Matters
Feel is subjective, but it is not irrelevant.
A shaft that feels uncomfortable can change the way a golfer swings.
The player may:
Slow down
Rush the transition
Tighten their grip
Lose awareness of the clubhead
Make compensations through impact
A shaft that feels natural may help the golfer swing more freely and consistently.
This is one reason shafts with similar launch-monitor averages can still produce different levels of confidence.
The best-performing shaft should provide both measurable results and a feel the golfer trusts.
The Importance of Strike Location
Strike location can change driver performance more than many golfers realise.
A shaft may appear to alter launch or spin when the real difference comes from where the ball contacts the face.
For example:
High-face strikes may change launch and spin
Low-face strikes may increase spin and reduce efficiency
Heel strikes can create different spin behaviour
Toe strikes can affect direction and curvature
When testing shafts, it is essential to monitor strike location alongside launch-monitor data.
Otherwise, a golfer may attribute a result to shaft flex or weight when the actual cause is contact.
Shaft Weight vs Total Club Weight
Shaft weight is not the same as total club weight.
The complete driver includes:
Clubhead
Shaft
Grip
Adapter
Additional weighting
Changing the shaft can also affect swing weight and balance.
This can alter how heavy the clubhead feels during the swing.
A 40g shaft does not simply make the club lighter. It may also change the relationship between the head and the handle.
Similarly, a 100g shaft can make the club feel heavier overall while also changing the golfer’s awareness of the head.
These balance changes may influence delivery as much as the shaft’s stated flex.
What Happened When Loft Changed?
After comparing dramatically different shafts, the final stage of the test introduced an 11-degree driver head.
This creates an important comparison.
Instead of changing the shaft, the test changed a specification that more directly influences the club’s delivered loft and potential launch conditions.
Driver loft can affect:
Launch angle
Spin rate
Peak height
Carry distance
Landing angle
Total distance
The purpose was to see whether changing loft created a more obvious performance difference than moving between extremely different shafts.
Driver Loft vs Shaft: Which Matters More?
The shaft can influence how the golfer delivers the club.
Driver loft directly changes one of the head’s key design specifications.
That does not mean loft is always more important than the shaft in every fitting.
It means golfers should not expect the shaft to solve every launch and spin problem.
If a golfer needs a meaningful change in launch conditions, the fitter may also need to consider:
Head loft
Head model
Centre of gravity
Face angle
Strike location
Ball position
Delivery
Changing shafts repeatedly while keeping an unsuitable head may fail to address the real issue.
Can a Shaft Lower Driver Spin?
A shaft may be described as low-spin, but the shaft itself does not directly remove spin from the golf ball.
It may help a golfer deliver the club with:
Less dynamic loft
A different strike location
A more stable face
A more repeatable delivery
Those changes can reduce spin.
But another golfer may use the same shaft and produce no meaningful spin reduction.
Low-spin shaft labels should therefore be treated as general design descriptions rather than guaranteed outcomes.
Can a Shaft Increase Launch?
The same principle applies to launch.
A shaft may help one golfer present more dynamic loft or strike a different part of the face.
That can increase launch.
Another golfer may compensate for the shaft differently and see little change.
Launch is created by the combination of:
Delivered loft
Angle of attack
Strike location
Ball speed
Clubhead design
The shaft can influence that system, but it does not control it independently.
What Should Golfers Look for in a Driver Shaft?
Golfers should focus on outcomes rather than labels.
A driver shaft should help produce:
Reliable strike
Suitable club speed
Strong ball-speed efficiency
Consistent launch
Predictable spin
Manageable dispersion
Comfortable feel
The best shaft may not produce the highest single club-speed number.
It may be the shaft that produces the best average performance across multiple shots.
Should You Buy a Shaft Based on Tour Use?
Tour usage can demonstrate that a shaft performs well for elite players, but it does not prove that the same shaft suits an amateur golfer.
Tour players often have:
Higher swing speeds
More consistent strike
Different launch requirements
Stronger transitions
Access to extensive fitting
Different preferences for weight and feel
A shaft used by a tour professional may still suit an amateur, but it should be tested rather than copied.
Should You Buy a Shaft Based on Weight Alone?
No.
Weight is important, but it is only one variable.
Two shafts at the same weight can feel and perform very differently because of their:
Bend profiles
Torque
Balance points
Material construction
Stiffness distribution
A golfer should test the complete shaft rather than assuming that every 50g, 60g or 70g model behaves the same way.
What This Test Really Shows
The purpose of the test was not to argue that shafts are unimportant.
They matter.
The correct shaft can improve:
Feel
Timing
Strike
Delivery
Consistency
Dispersion
However, dramatically changing shaft weight or construction may not always transform driver performance as much as golfers expect.
Moving from an ultra-light 40g graphite shaft to a 100g steel shaft creates an enormous specification change.
If the resulting launch-monitor differences are smaller than expected, that challenges the idea that the shaft is independently controlling every part of the shot.
The final comparison with an 11-degree head also highlights the need to evaluate driver loft and head design alongside the shaft.
The shaft is part of the system.
It is not the entire system.
How a Proper Driver Shaft Fitting Works
A good shaft fitting should compare more than flex labels.
The fitter should evaluate:
Shaft weight
Bend profile
Torque
Length
Balance
Feel
Strike pattern
Club speed
Ball speed
Launch
Spin
Carry
Dispersion
The testing should also include different driver heads or lofts when required.
This prevents the shaft from being used as a solution for a problem caused elsewhere in the setup.
